Knowing how to negotiate MOQ with Chinese suppliers comes down to one principle: the minimum order quantity is a cost problem for the factory, not a rule. If you can make a small order cost the factory less, or earn them more per unit, the number moves. If you cannot, asking will not help, and you need a different supplier or plan.

Our team does this for new brands every week, usually for buyers who want 200 to 500 units of a product listed at 1,000 or more.

Key takeaways

  • MOQs are driven by material minimums, machine setup time and packaging print runs. Remove one of those costs and the MOQ drops.
  • Paying 10 to 30 percent more per unit on a trial order is the most reliable way to get below the minimum order quantity in China.
  • Never ask for a lower price and a lower MOQ in the same message. Pick one.
  • Sample fees are usually refunded against the bulk order. Always get a golden sample signed off before production.

Why MOQs exist

Three fixed costs sit behind almost every minimum order quantity in China.

Material minimums. The factory buys fabric, resin, steel or components from its own suppliers, who have their own minimums. A dye house might not run less than 300 meters of a custom color. A compounder might sell custom masterbatch in 25 kg bags when your 200 units need 3 kg.

Machine setup and changeovers. Changing a mold, re-threading a knitting line or recalibrating an SMT line costs two to six hours of skilled labor and lost output. On 5,000 units that is a few cents each; on 200 units it is dollars.

Packaging print runs. Offset printers rarely accept jobs under 1,000 to 3,000 boxes because plate-making costs the same for 500 or 5,000. If your product needs custom retail boxes, the packaging MOQ often sets the product MOQ.

Work out which of the three is driving the number and you know which tactic to use.

Typical MOQ ranges by category

Ranges we see most often in 2026 from factories in Guangdong, Zhejiang and Fujian. Trading companies and 1688 stock sellers are usually lower.

How to negotiate MOQ with Chinese suppliers: nine tactics

  1. Pay a higher unit price for a trial order. Offer 10 to 30 percent above the quoted price for the first run, with a written plan to order at full MOQ pricing once the product proves itself. This covers the setup cost and is accepted more often than any other approach.
  2. Use stock colors, materials and components. If the factory already runs black, white and gray, choose from those. A stock fabric or a standard resin removes the material minimum, which is often the only real barrier.
  3. Share molds, materials or packaging across SKUs. Four variants that use the same body mold and the same box count as one run. Design your range so variation happens at the last step (color, logo, insert), not the first.
  4. Start with a sample, then a pilot order. Ask for 50 to 100 units as a paid pilot after sample approval. Factories that refuse a 200-unit order often agree to a pilot framed as a quality test.
  5. Order in the off-season. March to May and after the October holiday are quiet for many export factories, and idle machines make small orders attractive. Avoid August and September when lines are full for Q4.
  6. Consolidate SKUs with one factory. A factory that sees USD 15,000 across five products will accept 300 units of each where it would refuse 300 units of one.
  7. Offer faster or fuller payment. Standard terms are 30 percent deposit, 70 percent before shipment. A 50 percent deposit, or full payment on a small order, cuts the factory's risk and often buys flexibility on quantity.
  8. Ask the trading company who holds stock. Many Alibaba "manufacturers" are trading companies with inventory. Ask directly whether the item is in stock and what the carton quantity is. Stock sells in cartons of 20 to 100, not thousands.
  9. Go to 1688 stock suppliers. For generic products, 1688 wholesalers sell by the carton with MOQs of 2 to 50 pieces. The trade-off is Chinese-only communication, domestic shipping and no export paperwork, which is where a sourcing agent or 1688 buying service earns its fee.

How to phrase the request

Keep messages short. Suppliers read dozens of inquiries a day, and long explanations about your startup budget do not help. State the quantity you want, what you offer in return and your plan for future orders.

"Thank you for the quotation. Our first order will be 300 pcs in your stock colors (black and white) with neutral packaging. We can accept USD 4.60 instead of USD 4.10 for this trial order. If quality is confirmed, our second order in about 8 weeks will be 1,000 pcs at your MOQ price. Can you confirm?"

"We would like to order 5 SKUs from your catalog, 200 pcs each, total about USD 9,000. Same carton and packaging design for all. Can you treat this as one order for MOQ purposes?"

"Before the bulk order we need 2 samples. Please confirm the sample cost, lead time, and that the sample fee is refunded on the bulk order."

Each script gives the supplier a concrete reason to say yes. If you cannot run this conversation yourself, or the supplier only responds in Chinese, ask our team on WhatsApp to negotiate it for you.

What not to do

  • Do not lowball price and MOQ at the same time. Asking for 200 units at 20 percent below the 1,000-unit price tells the factory you do not understand their costs. They will refuse or quietly cut quality to hit your number.
  • Do not promise volumes you cannot back up. "We will order 50,000 next year" is heard ten times a week and ignored. A specific second-order plan with a date is believed.
  • Do not skip the written confirmation. A lower MOQ agreed in chat must appear on the proforma invoice with the unit price, color, packaging and lead time.
  • Do not negotiate with ten suppliers at once. Shortlist two or three verified factories first; our guide on how to find a manufacturer in China covers verification.
  • Do not accept a below-MOQ deal without an inspection. Small orders get less attention on the line. Budget USD 200 to 350 for an inspection day.

The sample order process

A sample order in China follows a predictable path, and discipline here prevents most disputes later.

  1. Request a stock sample first to judge base quality and the factory's responsiveness. Expect to pay the unit price plus USD 30 to 60 courier cost. Most factories refund the fee on the bulk order; ask before paying.
  2. Order a custom pre-production sample with your logo, color and packaging. Custom samples cost USD 50 to 300 depending on tooling and labor, and take 7 to 15 days.
  3. Review against a written spec sheet: dimensions, weight, material, color code, function tests, packaging. Photograph everything.
  4. Sign off the golden sample. Both sides keep a sealed, signed unit as the reference for production and inspection. Without it, "the bulk looks different from the sample" is unarguable.
  5. Place the pilot or trial order with the golden sample referenced on the proforma invoice.

A USD 150 sample that reveals a weak hinge saves a USD 6,000 order and six weeks.

When to accept the MOQ

Sometimes the right move is to stop. Accept the factory's minimum order quantity when the extra units cost less than the price premium you would pay to avoid them, when the product is proven and you will sell through within three to four months anyway, or when the MOQ is set by a packaging or material minimum that cannot be split. A 1,000-unit MOQ at USD 4.10 costs USD 4,100; a negotiated 500 units at USD 4.90 costs USD 2,450. If you are confident of selling 1,000 within a season, the full MOQ gives you 500 extra units for USD 1,650, which is USD 3.30 each.

Also accept the MOQ when the factory is clearly the best one for the job and the relationship matters more than a few hundred dollars. A supplier who feels squeezed on the first order will not prioritize your reorder. Knowing how to negotiate MOQ with Chinese suppliers includes knowing when to stop. Frequently asked questions

What is a typical MOQ for Chinese suppliers?

It depends on the category. Simple consumer goods from stock often start at 100 to 500 pieces, electronics at 500 to 1,000, apparel at 300 to 500 per color, and printed packaging at 1,000 to 3,000. Custom molded products carry a tooling fee plus 1,000 to 3,000 pieces. The MOQ shown on Alibaba is usually a starting point for negotiation, not a hard limit.

Can I order below the MOQ from a Chinese factory?

Often yes, if you pay a higher unit price (typically 10 to 30 percent more), accept stock colors and materials, and frame it as a trial order before a committed larger run. Factories refuse most often when a material minimum or a packaging print run is involved, because the fixed cost does not shrink with your quantity.

Are sample fees refundable?

Most factories refund or credit the sample fee against your first bulk order, and will say so if you ask before paying. Sample fees for stock items are usually the retail price plus courier cost. Custom samples cost USD 50 to 300 or more depending on tooling and labor, and the refund is often partial.

Why do Chinese suppliers have high MOQs?

MOQs come from fixed costs the factory cannot avoid: fabric mills and raw material suppliers sell in minimum lots, machine setup and color changes take hours of unpaid labor, and printing plants will not run under 1,000 to 3,000 units of packaging. Below a certain quantity the factory loses money on the order, so the MOQ protects its margin.

Is a trading company or a factory better for small orders?

For small first orders, a trading company or a 1688 stock supplier is often easier because they hold inventory and sell by the carton. Factories give better pricing and control at volume. Many sellers start with a trading company to validate demand, then move production to a factory once they can meet a realistic MOQ.
